If you're sourcing custom machined parts, the shop you pick matters more than the quote they give you. A cheap quote from the wrong shop costs more than a fair quote from the right one — in rework, missed deadlines, and parts that don't meet spec.
This guide covers what to look for, what to ask, and how to tell whether a shop can actually deliver what they're quoting.
Start With What You're Making
Before you evaluate any shop, get clear on your own requirements. Shops specialize. A prototype shop and a production shop are different businesses with different equipment, different workflows, and different price structures. Sending an RFQ to the wrong type wastes everyone's time.
Ask yourself:
- What processes does this part need? CNC milling, turning, grinding, EDM, welding, sheet metal fabrication? Most shops do some combination, but few do everything.
- What material? Aluminum and mild steel are straightforward. Titanium, Inconel, or medical-grade plastics narrow your options significantly.
- What tolerances? General machining (±0.005") is common. Tight tolerances (±0.001" or tighter) require better equipment, climate-controlled environments, and more experience. Not every shop can hold them reliably.
- How many? One prototype, 50 pieces, or 10,000/month? The answer determines which type of shop you need.
- Do you need certifications? AS9100, ISO 13485, ITAR, NADCAP — if your industry requires them, this is a hard filter, not a preference.
Getting specific about your requirements before you shop helps you eliminate mismatches early. A five-axis shop running aerospace parts isn't going to be competitive on a run of simple brackets, and vice versa.
Job Shop vs. Production Shop vs. Prototype Shop
These terms get used loosely, but they describe meaningfully different operations.
Job shops handle a wide variety of work in small to medium quantities. They're flexible — different parts every week, different materials, different setups. If you need 10–500 pieces of something custom, a job shop is probably your match. Most machine shops in the U.S. are job shops.
Production shops are set up for volume. They run dedicated cells, invest in fixturing and automation, and optimize for cycle time. If you need thousands of the same part on a recurring schedule, a production shop will give you better per-unit pricing and more consistent output. But they're often not interested in one-off work — the setup costs eat the margin.
Prototype shops specialize in fast turnaround on small quantities, often one to five pieces. They're used to working from rough sketches or 3D models, iterating quickly, and tolerating design changes mid-run. Pricing is higher per piece, but speed and flexibility are the point. Some shops cross these lines — a job shop might have a production cell for a long-running contract, or a prototype shop that takes small-batch work. But understanding the general categories helps you target your search.
What to Look For in a Machine Shop
Once you know what type of shop you need, here's what separates a good one from a risky one.
Capabilities That Match Your Work
This sounds obvious, but it's the most common mismatch. A shop might list "CNC machining" on their website, but that could mean a single three-axis mill or a floor full of five-axis machines with live tooling. Dig into the specifics:
- Number and type of machines. More machines generally means more capacity and less risk of your job waiting in a queue. But what matters is whether they have the right machines — a shop with ten lathes isn't helpful if you need milling.
- Axis count. Three-axis work is common and competitive. Five-axis capability means complex geometries in fewer setups, which usually means better accuracy and faster turnaround. If your part needs it, this is a hard requirement.
- Secondary operations. Can they do heat treating, anodizing, plating, or assembly in-house? If not, they're farming it out — which adds lead time and a coordination point where things can go wrong. It's not a dealbreaker, but know the arrangement.
- Inspection equipment. A shop that can make the part but can't verify it meets spec is a shop that's guessing. CMMs (coordinate measuring machines), optical comparators, surface finish testers — these aren't luxuries. They're how a shop proves the work.
Certifications That Matter
Certifications aren't a proxy for quality across the board — a non-certified shop can produce excellent work. But in regulated industries, they're mandatory, and they tell you something about a shop's process discipline regardless.
- ISO 9001 — General quality management system. Common and broadly expected in B2B manufacturing. It means the shop documents its processes and follows them consistently.
- AS9100 — Aerospace quality management. If you're buying parts for anything that flies, this is typically required. The audit is significantly more rigorous than ISO 9001.
- ISO 13485 — Medical device quality management. Required for shops making components used in medical devices. Includes traceability and cleanroom requirements.
- ITAR — International Traffic in Arms Regulations. Not a quality cert — it's a compliance registration for handling defense-related articles. If your project involves defense or certain satellite/space applications, the shop must be ITAR-registered.
- NADCAP — Accreditation for special processes like heat treating, welding, non-destructive testing, and surface treatments. Often required by aerospace primes for specific operations.
If you need a certified shop, verify the certification is current. Registrations lapse, audits get missed. Ask for the certificate and check the expiration date.

Track Record and Experience
A shop that's been running for 30 years has made a lot of mistakes and learned from them. That doesn't mean a newer shop can't deliver — but experience in your specific industry or part type matters.
- Do they have experience with your material? Machining titanium is different from machining aluminum. Ask for examples.
- Do they work in your industry? A shop experienced in aerospace work understands the documentation requirements, the inspection expectations, and the consequences of a non-conformance. That's hard to learn on the job.
- Can they show you similar work? You're not asking for trade secrets — just evidence that they've made parts comparable to yours. Photos, case studies, or even a conversation about the challenges involved tells you a lot.
Capacity and Lead Time
The best shop in the world doesn't help if they can't get to your job for eight weeks.
- Current backlog. Ask directly. A shop that's honest about their lead time is a shop you can plan around. One that promises two weeks on everything is either lying or doesn't have much work.
- Surge capacity. If your volumes increase, can they ramp? Do they run a second shift? Have additional machines they can bring online?
- On-time delivery rate. Some shops track this formally. If they can tell you their OTD percentage, that says something about how seriously they take scheduling.
Questions to Ask Before You Commit
You've found a shop that looks right on paper. Before you send a PO, have a real conversation. The questions below separate serious shops from ones that will give you headaches.
- "What's your typical lead time for work like this?" — You want a range, not a single number. If they say "depends," push for specifics based on your part.
- "How do you handle tolerances at ±0.001" or tighter?" — Listen for mentions of climate control, in-process inspection, specific machines they'd use. Vague answers like "we can hold that" without detail are a flag.
- "Who inspects the parts, and with what?" — In a well-run shop, inspection isn't the same person who ran the machine. Ask what equipment they use and whether they provide inspection reports (First Article Inspection Reports, or FAIRs, are common in aerospace).
- "Can you share your quality cert?" — If they claim ISO/AS9100/ITAR, ask for the certificate. Legit shops keep these handy.
- "What happens when something goes wrong?" — Every shop makes bad parts occasionally. What matters is the process: do they catch it before it ships? Do they communicate proactively? Do they have a corrective action process?
- "Have you worked with this material before?" — Especially important for exotic alloys, plastics, or composites. Machining parameters, tool selection, and workholding all change with the material.
- "What's your minimum order?" — Some shops won't touch a one-off. Others specialize in them. Know before you invest time in quoting.
- "Do you do your own programming, or is it outsourced?" — In-house programming means faster iteration and better communication between the programmer and the machinist. It's not a dealbreaker if outsourced, but it adds a step.
How to Evaluate Quotes
You've sent your RFQ to three or four shops. The quotes come back at different prices, sometimes wildly different. Here's how to read them.
Price variation is normal. A 20–30% spread between quotes isn't unusual. Different shops have different overhead structures, different machine utilization rates, and different levels of interest in your job. If one quote is half the price of the others, that's a flag — they may have misread the drawing, underestimated the complexity, or plan to cut corners.
Look at what's included. Is material included in the quote, or is it buyer-furnished? Are inspection reports included? First article? Packaging and shipping? Deburring and finishing? A lower quote that excludes things you'll need anyway isn't actually lower.
Check the lead time. A shop quoting two weeks when everyone else says five might be padding their schedule — or they might be overpromising to get the work. Delivery penalties exist in contracts for a reason.
Evaluate the communication. How long did it take to get the quote back? Did they ask clarifying questions about the drawing, or just price it sight unseen? A shop that asks questions is a shop that's actually reading your prints. A shop that doesn't ask anything either knows your part type very well or didn't look closely.
Don't automatically pick the cheapest. The goal is best value — a combination of price, quality, delivery, and reliability. A shop that's 15% more expensive but delivers on time, every time, with no quality issues is cheaper than the low bidder who ships late with rework.

Red Flags to Watch For
Over time, buyers develop an instinct for shops that are going to be problems. Here are some of the common warning signs:
- They quote without asking questions. Complex parts always have ambiguities. If the shop doesn't ask about anything, they may not have looked at the drawing carefully.
- They promise everything. Every tolerance, every material, every volume, fastest lead time. Specialization is a feature, not a limitation. Shops that claim to do everything often do nothing particularly well.
- They won't share references or examples of similar work. There are legitimate confidentiality reasons, but a shop that can't point to anything comparable should explain why.
- Communication is slow or disorganized. If it takes a week to get a quote response, imagine what happens when there's a problem mid-production.
- The facility doesn't match the claims. If you can visit (and for significant work, you should), look at the shop floor. Is it organized? Are the machines in good condition? Is there measuring equipment visible and in use? A messy shop isn't always a bad shop, but an organized one is a good sign.
- No written quality procedures. Even without a formal ISO certification, a professional shop has written procedures for inspection, non-conforming material, and customer communication.
A Note on Online Quoting Platforms
Instant-quote platforms have their place — particularly for simple, standard parts where you already know exactly what you need. Upload a STEP file, get a price, click buy.
But they have real limitations for anything complex or specialized:
- Automated quoting can miss complexity. A STEP file doesn't convey surface finish requirements on specific faces, critical dimensions vs. reference dimensions, or material condition requirements. The price you get may not reflect the part you actually need.
- You don't know who's making it. The platform routes your job to whichever shop is available and cheap. You can't evaluate their experience, equipment, or quality systems. For non-critical parts, that's fine. For flight hardware or medical components, it's a gamble.
- Limited support when issues arise. If a part comes back wrong, you're dealing with a platform's customer service team, not the machinist who made it. Resolution is slower and more frustrating.
These platforms are good at what they do. But choosing a machine shop — building a relationship with a manufacturer you trust — is a different process than clicking "order now."
How to Start Your Search
Finding the right machine shop comes down to matching your requirements to a shop's real capabilities — not their marketing, not their website hero image, but what they actually do every day.
Here's a practical starting point:
- Define your requirements clearly. Processes, materials, tolerances, certifications, quantities. Write them down before you start looking.
- Search by what matters. Filter by capability, certification, and location. Geography matters — a local shop simplifies communication, inspection visits, and shipping.
- Send RFQs to 3–5 shops. Include your drawings, material specs, quantity, and target delivery date. The more specific you are, the more accurate the quotes.
- Compare on value, not just price. Weigh capability, communication quality, lead time, and track record alongside cost.
- Start with a small order. If you've never worked with a shop before, test the relationship with a smaller job before committing to a large production run. It's cheaper to learn about problems on 10 pieces than 10,000.
